Mattress Firm turnaround culminates in $5bn sale

Mattress Firm has emerged as one of the more notable retail recovery stories in recent years after being rebuilt from bankruptcy into a business sold for $5 billion to Somnigroup.

The retailer entered Chapter 11 protection in 2018 after rapid expansion, excessive debt and operational strain left the business unsustainable. John Eck was appointed to lead the restructuring despite coming from a media background rather than traditional retail.

Under Eck's leadership, Mattress Firm focused first on understanding store economics, customer behaviour, cost structures and supply chain performance before implementing major changes. The Chapter 11 process enabled the company to close underperforming stores, renegotiate leases and streamline operations more quickly than would have been possible outside bankruptcy.

Beyond financial restructuring, management also prioritised rebuilding internal culture and employee confidence after the insolvency process. Greater leadership visibility, direct communication and renewed focus on frontline operations helped restore stability.

Over the following years, Mattress Firm improved performance, rationalised its footprint and returned to consistent profitability, making it an attractive acquisition target. That culminated in its sale to Somnigroup, owner of several bedding brands and retail assets.

The transaction reflects wider consolidation trends in the bedding and furniture sectors, where scale, supply-chain control and omnichannel capabilities are increasingly important. It also highlights how distressed retailers with recognised brands can regain value through disciplined restructuring and operational focus.

For the broader home furnishings market, Mattress Firm's recovery shows that even heavily indebted chains can rebound when store networks, costs and leadership strategy are realigned to current consumer demand.
